Re-evaluation

Your Baseline

Before you redesign anything, you need to know where you stand. These three numbers form the foundation every calculation in this workbook builds on.

Why revenue per employee

Revenue per employee is the simplest measure of organizational leverage. It tells you how much economic value each human in your company is responsible for generating. By the end of this workbook, you will calculate what that number could look like with AI agents on the org chart.

01

Role Decomposition

Every high-level responsibility from the current job description, and whether it could be delegated to a single AI agent, an AI agent team, or must remain human. Be ruthless.

The human-only flag

FOR EVERY RESPONSIBILITY MARKED "HUMAN ONLY", YOU MUST DEFEND WHY. If your defense doesn't hold up, that responsibility moves to AI. Your ability to defend what AI cannot do is what gives you job security.

02

Your Agent Org Chart

The personal agent architecture for the responsibilities delegated in Step 01: how agents report to you, and where you report to agents.

03

Your New Job Description

With responsibilities handed off to AI, what do you gain? You are now managing AI agents. This is the new role.

05

The AI-Native Team

Steps 01 to 03 repeated for each direct report, then the whole team redesigned with each person's agents, agent teams, and AI tools.

06

Shared Agency

Stage 5 of the org chart transition: your team stops operating in isolation. Shared context, shared knowledge, shared guardrails, shared AI risk prevention, shared governance.

What Becomes Possible

Small wins: tasks now worth doing that weren't worth hiring for

Superpowers: what the team can now achieve that was previously impossible

      Think beyond efficiency

What new products, services, markets, or capabilities does your AI-native team unlock? The point isn't to do the same things cheaper. It's to do things that were never possible before.

      08

      Calculate the Delta

Human time is finite. System time is not. The gap is the capacity the redesign creates.

      This year's goals (top 3 to 5)

New goals the team could achieve with the delta

Scale it: the company's annual goals x the delta multiplier

          09

          Revenue per Node

The baseline, recalculated with AI agents as first-class nodes, and the do-nothing scenario where competitors go all in while this organization stands still.

          The cost of inaction

The gap between your "do nothing" line and your competitor's "all in" line is the cost of inaction. It compounds every year. By year 10, it is not a gap, it is a chasm that cannot be closed by hiring alone. The only way to close it is to redesign the organization now.
